Agency vs. In-House vs. Hybrid Creator Ops: A Decision Framework
Three operating models, three sets of tradeoffs. Here's the framework we use to advise brands.
The "should we go in-house?" question is usually framed wrong. Better question: which mix of in-house and external capability delivers your goals at the right cost and pace?
The four variables
Volume. How many creator engagements per month?
Velocity. How fast does strategy or creative need to change?
Specialization. Are you running one channel or six?
Strategic sensitivity. How much of this work involves IP, roadmap, or culture you don't want external?
How they map
Full agency: Low-mid volume, low velocity, high specialization needs, low strategic sensitivity. Most early/mid-stage brands.
Full in-house: Very high volume, very high velocity, single dominant channel, high strategic sensitivity. Mostly very large brands or platforms with creator products.
Hybrid (most common): Mid-high volume, mid velocity, multi-channel, mixed sensitivity. The default for mature DTC and category leaders.
The hybrid breakdown
In-house: 1–3 people owning strategy, top creator relationships, and reporting.
Agency or specialist contractors: volume execution (UGC, paid creative iteration, marketplace ops), specialized channels (launches, whitelisting expertise).
What rarely works
Hiring one in-house creator manager and expecting them to run everything an agency was doing. The function is broader than any single hire. Either go hybrid or stay agency.
